9The Empowerment Stage: “You Do, I Help”
In Chapter 7, we explored how to navigate the Immersion Stage, where team members assist while you lead. This collaborative approach builds their competence as they learn alongside you. But development doesn’t stop there. Once they’ve mastered the basics and survived the Pit of Despair, it’s time for a critical shift—one that challenges both of you in new ways.
This chapter explores the critical third phase of leadership development—the Empowerment Stage—where the dynamic shifts from “I do, you help” to “You do, I help.” (See Figure 9.1.) At this pivotal point, team members take primary responsibility while leaders transition to a supportive coaching role.
This stage represents the most challenging leadership transition for both parties: Leaders must resist the urge to either micromanage or abandon their people, while team members navigate the uncomfortable pendulum swing between confidence and uncertainty as they build consistent competence.

Team members’ success in this stage requires calibrated support, structured feedback, and intentional encouragement over a longer period than most leaders anticipate. When executed effectively, the Empowerment Stage creates confident, capable leaders who can function without constant oversight, setting the foundation for true leadership multiplication.
