过去的几年中,我一直笃行于数字化转型的一线。我在与众多企业的领导
者、各级部门主管就转型深入交流时,经常看到这样的情况:在 IT 侧,转
型只聚焦于 IT,却没有聚焦于价值,即那些需要向用户和企业交付的价值;
而在数字化侧,转型又忽视了能使数字化愿景成为现实的 IT 部分,比如可
以支撑用户体验的架构和交付流程。之所以这样,是因为现在不少企业的
员工和管理层都难以回答以下三个问题:
用户是谁?
用户会获得哪些价值?
瓶颈在哪里?
《精益设计》的第 1 版出版于 2013 年,时隔 10 年这本畅销书的第 3 版再次
面世。经过这些年的积累与实践,精益设计理念在本书中得到更充分的展
现。作为《精益创业》的姊妹篇,《精益设计》很好地帮助我们回答了上述
三个问题。它从精益创业法中汲取了三个基本原则:首先,在精益设计流
程中,只需做必要的设计就可以帮助团队提升学习与认知能力;其次,精
益原则促使设计师、开发人员、产品经理、质量保证工程师、营销人员和
其他人员形成一个和谐的“体系”,以便进行透明的、跨职能的协作,并且
让非设计师也能参与设计流程;最后,或许也是最重要的一点,精益设计
基于实验和验证学习的方式使我们的思维模式发生了转变。
除了精益创业法,精益设计还有另外两个基础:设计思维和敏捷开发。这
也是从项目制向产品制转型的关键,其核心思想主要体现在两个方面:
从把产品看作成本中心和按时、按预算来衡量成功,转变为把产品看作利润中
心和以业务价值、目标达成来度量成功。
从把人作为资源分配到预先确定的工作(项目范围)上,转变为把工作(业务
需求)分配到稳定的价值交付团队中,建立反馈闭环持续探索并发现价值。
与客户一起学习,合作创建卓越的产品和服务,促进跨职能团队的协作为企
